What we keep running into. A team asks an AI assistant to build segments and a lead scoring model in HubSpot. It delivers fast: the lists are full, the scores are filled in. Then someone asks “why is this lead a 78?” and nobody can answer.
We’ve seen this more than once. The AI creates no filters. A segment holds contacts, but there is no rule to open that says why. A score is a number with no criteria behind it. So there is no path to follow back, and the strategy behind it can’t be reconstructed.
The real cause
The AI did what it was asked: produce a result. Nobody asked it to leave a trail. The framework was missing, not the intelligence.
What it cost
The work was effectively lost. The person who had created it couldn’t hand over the prompt that produced it. With no filters and no prompt, there was nothing to reverse-engineer: no logic to read, and no way to tell what the AI had been asked to do.
What the framework looks like
- Write the strategy first. Who each segment is for, what makes a lead qualify, what each criterion is worth. A human decides, in a playbook.
- One strategy, one conversation. Each strategy is kept in its own dedicated conversation, so the reasoning stays traceable.
- Rebuildable by design. Every segment must be rebuildable from its filters, and every score from its criteria.
Takeaway: if you can’t trace a segment back to its filters, you don’t have a segment. You have a list nobody can audit.
